In general I like the idea of distributed SCMs… but I’ve found that actually most of the time I use an SCM as much to distribute and archive as I do to actually do revision control. Over the last year or so I’ve really tried to become a big Hg fan, and honestly, its just one disappointment after another. For small local things its great, diffs are easy to create, etc. But pushing or pulling repositories takes an eternity, which is compounded by the atomic nature in which you don’t see any files until its done. Trying to use a distributed SCM in a centralized way is a massive pita. And while I love the idea of pushing Hg changesets around rather than diff’s, the reality is that unless all your developers are also using Hg you revert back to diff patches.
So I’m looking for feedback from others in this regard. Have you too been w00d by the advantages of a distributed SCM and just never become a fan, like myself? Have you made the switch and then reverted back to SVN/CVS/etc? Or, on the otherhand, have you been so wow’ed by Hg that you just won’t go back? Post a comment and share your opinion.
BTW, I’m really interested in Hg experiences… please avoid with all your strength a “Hg sucks, use git” comment.
For the record: I don’t think Hg sucks, but I do use git. Does that matter? I don’t see why it does.
How would you get around using diffs if you weren’t using Hg? Unless you have direct commit access you have to go back to diffs anyway, so I don’t think that’s a flaw specific to Hg. Not to mention, you can just pull down a cvs/svn/whatever and init a Hg repo, do your work (committing to Hg as necessary), and when you have a sizable and complete fix/feature commit it back to cvs/svn/wahetver (assuming you are a committer).
@Brett: The point you make is a good one. The most interesting success stories I’ve seen with both Git and Hg are from people who aren’t trying to replace an existing SCM but rather using them as sort of a “SCM-Lite” for personal local work and then pushing back larger more complete changed to the existing CVS/SVN repo.
To that end I think Git/Hg are great, the quality and completeness of commits improve with less branching within the “master” SCM.
I will say that I’ve found Hg handy for managing changes in non-SCM code, such as downloading a tarball and tinkering with source.
I use Git on Mac OS X, Linux, Cygwin, but I don’t think Hg sucks. (Actually, I’m going to look more at Hg for OpenJDK, as well as trying it on OpenVMS which doesn’t run Git yet.)
I think pushing and pulling is extremely fast via both git:// or ssh://, especially compared to, say, updating svn repos. Or waiting for svn log. Oh, and those annoying .svn directories everywhere. The thing that sucks is that I haven’t been able to git svn apache repos yet.
Also, I think centralized repos work just fine: work on multiple local branches, and then make sure I update the local master branch before I merge the local branch to master and push to origin. This ensures that pull from origin is always fast-forward. Local branches are key. What exactly is the pita?

I think that the main point why everyone started using distributed SCMs isn’t valid anymore.
While using SVN many people told me I should consider to switch to hg or bzr because this way I can publish my repo where ever I am whenever I want and that I don’t need a server.
Sounded great. But who cares these days? We got Wifi, 3G, … it starts to be uncommon to have a notebook and no internet connection…
I still use hg, because it just works, but every time I publish a repo and install hgweg I have the feeling I should go back and use SVN.
Hg is quite nice, but have you attempt to use darcs? It’s IMHO even better for smaller projects (not a kernel size).
For a while I was using SVK (http://svk.bestpractical.com/view/HomePage) although never for decentralized/distributed SCM reasons, I really just wanted the disconnected versioning. I prefer more smaller commits to my local code and pushing the updates when I am ready.
I wanted to like Hg but just haven’t gotten away from SVN.
